Hot Wheels × Forza Horizon – Virtual-to-Vinyl Collector Cars
This project simulates a strategic partnership between Mattel and Playground Games to allow players to design custom Hot Wheels cars in Forza Horizon, with winning designs produced as limited-edition die-cast collectibles. It applies integrated project management, stakeholder coordination, and financial control techniques to ensure success from concept to commercialization.
My Role & Responsibility
I developed the integrated planning strategy using stakeholder analysis, RACI matrix, AON diagrams, Gantt chart, and financial control frameworks like EVM. I also applied cost estimation, scenario forecasting, and strategic alignment models to evaluate feasibility, risk buffering, and execution timing for this IP-driven toy-gaming crossover project.

02
Objective & Insights
Integrate digital customization with physical product manufacturing in a cross-sector project
Ensure multi-stakeholder collaboration through structured planning and execution tools

Demonstrate financial viability using detailed cost forecasting and break-even modelling
Problem Hypothesis
As user-generated content grows in gaming, there’s a gap in translating digital creativity into tangible ownership. Bridging this with physical collector models requires coordinated licensing, agile manufacturing, and precise forecasting to deliver limited-run products profitably.
03
Solution
Applied double-diamond framework with stakeholder analysis, RACI, AON & CPA
Conducted detailed cost estimation and revenue modelling using multi-tier pricing
Created risk buffers and earned value control mechanisms to track scope, budget, and delivery
Business Value
This project enables Mattel to deepen fan engagement, expand into co-creation markets, and increase brand relevance among gamers and collectors. By combining digital participation with physical exclusivity, it positions Mattel as a leader in next-gen hybrid toy innovation.

04
Impact & Limitation
Strategic alignment with Mattel’s digital transformation and fan engagement programs
Financial feasibility established with multi-tier pricing and break-even at ~60,000 units
Project timeline and budget controlled through EVM, reducing scope creep and delay risk
Further Action
While the project shows high planning maturity, actual execution would need live IP approvals, focus testing, and user campaign data. Future actions include exploring licensing workflows, testing community contest formats, and modeling product scalability across global markets.
